SNES was mainly good decisions and very profitable, even if it showed Nintendo's inability to adapt to an aging market. N64 was moderately profitable but probably could've dominated the market if not for the carts fiasco. Nintendo's only failed system was Virtual Boy. Except Genesis, every Sega system failed.
They built an empire over a period of time. The SNES was released over 100 years after Nintendo was founded. The Genesis was released less than 50 years after Sega was founded. They had less time to make money.

Nintendo, like Sega, makes money on its games, not on its business decisions.

Well Nintendo made a lot off GameBoy and N64 combined.
But mostly Gameboy.

Lemme step back. Lets say that they're stupid decisions, but not necessarily bad ones. Both companies based themselves with stupid decisions. They just stumbled along. Once they found something, they milked it like a cash cow. That was how Nintendo survived. Sega survived by repeaditly creating new franchises and hoping one of them would be a hit. Neither of there are sound decisions, but hey, they worked.

Nintendo is very stubborn. The reason why they would never go third party is because of their management. That's why I beileve Sega's business decisions are slightly better. At least they know when to quit.

^Nintendo's business decisions were all right during the NES Era. They started going down at the end of the NES Era. Biggest mistakes:

1.Allowing to Sega to walk freely- Yamauchi never took Sega seriously until they were way ahead in the 16 bit market. According to Game OVer, the SNES was probably ready by about the Genesis launch, but no...Nintendo wanted to milk the NES more, allowing Sega to build a fanbase in the 16 bit market.
2.Probably the one that bit them the most, declining to work with Sony with the CD system. Can you beileve it, Nintendo could've been the one to profit from the Playstation and now from the PS2. But this probably wouldn't have bit them if they didn't...
3...Go with carts for the N64. Third parties left them and rallied around PSX, and Nintendo lost more and more ground.

As for Sega's mistakes, they made a lot of little mistakes that drove them into the ground. I won't mention the 32x here.
